# HubSpot Database Cleanup: A 5-Step Plan to Get (and Stay) Clean

[By \- Jonas,](https://koalify.io/blog/author/jonas) Oct 16, 2026

![ Featured Image](https://koalify.io/hs-fs/hubfs/HubSpot%20database%20cleanup%20a%20five-phase%20plan%20to%20get%20clean%20and%20stay%20clean.png?width=882&height=596&name=HubSpot%20database%20cleanup%20a%20five-phase%20plan%20to%20get%20clean%20and%20stay%20clean.png)

Your campaign numbers don't match what sales sees in the pipeline. Sales can't tell which of the three "Acme Ltd" records holds the open deal. The last newsletter went to a few thousand addresses that hard bounced years ago. And if you've only just joined, none of this was your doing. You inherited a messy CRM, and now it's yours to fix.

Most HubSpot cleanup advice hands you a to-do list: delete bounces, merge duplicates, tidy properties. Those tasks are right. The problem is doing them once. The integrations, forms and imports that created the mess are still running, so a one-off scrub drifts back within a quarter.

This guide treats a HubSpot database cleanup as a process, not a spring clean. It follows DMAIC (Define, Measure, Analyse, Improve, Control), the improvement cycle from Lean Six Sigma. It's useful here because it makes you do the two things a one-off cleanup skips: measure before you touch anything, and put controls in place so the problem stays fixed.

![HubSpot database cleanup a five-phase plan to get clean and stay clean](https://koalify.io/hs-fs/hubfs/HubSpot%20database%20cleanup%20a%20five-phase%20plan%20to%20get%20clean%20and%20stay%20clean.png?width=800&height=541&name=HubSpot%20database%20cleanup%20a%20five-phase%20plan%20to%20get%20clean%20and%20stay%20clean.png)

## Define: decide what "clean" means for you

"Clean up HubSpot" isn't a goal you can finish. Pick two or three outcomes you can measure, give each an owner and a date, and write them down. For most RevOps and Marketing Ops teams, two goals matter more than the rest.

**Keep your lists accurate and mailable.** Every hard-bounced, invalid or long-inactive record skews your segments, drags down deliverability and makes campaign reports harder to believe. A useful target: "Fewer than 2% invalid or bounced addresses among the contacts you email."

**Give every team one record they can trust.** When one customer appears twenty times, their deals end up spread across records and nobody sees the full picture. As one RevOps lead put it, "I can't do the cool automation… the CRM has to come first." A useful target: "Duplicate rate under 1% of contacts and companies."

## Measure: build a database health dashboard before you change anything

If you don't record a baseline, you can't prove the cleanup worked, and you can't spot it slipping later. Build one HubSpot dashboard with these reports and screenshot the numbers before you start.

| Metric | How to build it |
| --- | --- |
| Marketing vs. non-marketing contacts | Contacts where *Marketing contact status* is marketing, next to the non-marketing count |
| Duplicate contacts and companies | Records flagged as duplicates by your matching rules (Koalify writes these to HubSpot properties, so they report like any other field) |
| Hard-bounced contacts | *Email hard bounce reason* is known |
| Unsubscribed contacts | *Unsubscribed from all email* is true |
| Invalid or risky email addresses | Validation status from an email validation check (see Improve) |
| Inactive contacts and companies | *Last activity date* is unknown, or more than 12–24 months ago |
| Unused properties and inactive users | A simple count from Settings; no report needed |

Keep the dashboard. It becomes your control panel in the last phase.

![Koalify Email Validation Report](https://koalify.io/hs-fs/hubfs/Koalify%20Email%20Validation%20Report.png?width=400&height=372&name=Koalify%20Email%20Validation%20Report.png)

## Analyse: find out where the mess comes from

Now look at the numbers and ask two questions.

**Which problem is biggest, and which costs the most?** If 30% of the contacts you email have hard bounced or are invalid, that's your quickest deliverability win. If duplicates are blocking pipeline reporting, that's your most urgent trust problem. Rank each issue by size and by impact, and start at the top.

**Where are the bad records coming from?** Break your duplicates and invalid emails down by *Original source* and *Record source*. In most portals, two or three sources cause the bulk of the damage:

- A Salesforce sync creating parallel records
- Enrichment and prospecting tools like Apollo, Clay or ZoomInfo creating new contacts without checking for existing ones
- Calling tools like Aircall or Dialpad logging calls against new records
- Forms where people use a personal address one month and a work address the next
- Old imports with no deduplication step

One HubSpot partner traced 300,000 duplicate contacts back to just three phone integrations. That's the point of this phase: the output isn't a cleaner database yet. It's a short list of root causes, each with a fix (Improve) and a prevention step (Control).

![Koalify Duplicates per Original Traffic Source V2](https://koalify.io/hs-fs/hubfs/Koalify%20Duplicates%20per%20Original%20Traffic%20Source%20V2.png?width=1896&height=951&name=Koalify%20Duplicates%20per%20Original%20Traffic%20Source%20V2.png)

## Improve: clean your records in the right order

Order matters. Merge duplicates first, then validate emails and set contacts to non-marketing, then delete what's left over. If you delete first, you risk removing the half of a duplicate pair that held someone's form history or email engagement.

### 1. Merge duplicates

HubSpot's native duplicate tool shows you pairs to review one at a time. That's fine for a few hundred. It isn't fine for a 20,000-record backlog, and it doesn't help at all if Salesforce is connected, because the merge button is greyed out on synced records.

This is where [Koalify](https://koalify.io) does the heavy lifting. You set the matching rules yourself (email, domain, company name, phone, or any combination of properties), decide which record wins, and merge in bulk through a HubSpot workflow, without leaving HubSpot. Fathom AI's RevOps lead cleared 13,000 duplicate companies in three hours this way.

### 2. Validate emails, then set the bad ones as non-marketing

Three groups of contacts don't belong on your marketing lists:

- **Hard-bounced contacts.** HubSpot won't send them marketing email anyway, so they only clutter your lists and reports.
- **Contacts unsubscribed from all email.** Same logic. Setting them as non-marketing doesn't stop your sales team emailing them one-to-one.
- **Invalid addresses that haven't bounced yet.** These are the ones you can't see in a list filter. Run your contacts through [Koalify's email validation](https://koalify.io/hubspot-email-validation-guide) to flag invalid and risky addresses inside HubSpot, then set them as non-marketing before your next send damages your sender reputation.

Non-marketing contacts also stop counting towards your HubSpot marketing contact tier. The billing rules have a few timing quirks, so we'll cover those in a separate guide.

### 3. Delete irrelevant contacts and companies

Some records have no reason to exist: no activity, no associated deals or tickets, not a customer, not a marketing contact, created years ago. Build an active list with those criteria, review a sample by hand, export it as a backup, then delete. HubSpot keeps deleted records restorable for a limited window, but don't treat that as your safety net.

Companies need slightly different criteria, because a company with no activity can still be a parent account or a target account. We've covered that in detail in [how to identify and delete irrelevant company records in HubSpot](https://koalify.io/blog/how-to-identify-and-delete-irrelevant-company-records-in-hubspot).

For EU and UK teams there's a second reason to do this: under GDPR's data minimisation principle, holding personal data you have no use for is a liability, not an asset.

### 4. Clean up the account itself

Records aren't the only clutter. Two quick wins:

- **Properties.** Look for near-duplicates (*Industry*, *Industry (new)*, *industry\_2022*) and fields nobody fills in. Copy values into the property you're keeping with a workflow, check where the old one is used in lists, reports and workflows, then archive it. Fewer properties means fewer wrong choices when someone builds a list.
- **Users.** Remove people who've left. Reassign their contacts, companies and deals first, or you'll create a new batch of ownerless records. On paid seats, this also cuts cost.

## Control: keep it clean without doing it all again

This is the phase most cleanups skip, and why they need repeating every year. Your goal is a database that stays clean while you get on with other work.

**Automate the rules you just applied by hand.**

- A workflow that sets contacts as non-marketing when *Email hard bounce reason* is known or *Unsubscribed from all email* is true
- Email validation on new contacts as they arrive from forms, imports and integrations, so invalid addresses never become marketing contacts
- Real-time duplicate detection with an automated merge workflow, so new duplicates from Apollo, Salesforce or your calling tool are merged as they're created. Set it and forget it: it keeps running in the background.
- A saved list of deletion candidates you review once a quarter

**Write a short SOP.** One page: who owns data quality, which criteria trigger non-marketing, merge and delete, and a checklist for every new import or integration. When a new tool is connected, someone should ask "how will this create records?" before it goes live.

**Review the dashboard on a schedule.** Fifteen minutes a month is enough. Set a threshold for each metric (for example, duplicates above 1% or invalid emails above 2%) and investigate when one is crossed. A rising number usually points to a new source you haven't covered yet, which sends you back to Analyse.

Automation won't fix bad rules, though. Review your matching and validation rules whenever you add an integration or change how sales works.

## Frequently asked questions

**How often should I clean my HubSpot database?** Run a full DMAIC cycle once, then let automation handle the day-to-day. Review your dashboard monthly and do a deeper audit quarterly. If you rely on enrichment or calling integrations, check duplicate numbers more often, because those tools create new records constantly.

**How long does a HubSpot database cleanup take?** Define and Measure take a day or two. Analyse depends on how many integrations feed HubSpot. Improve is usually limited by merging: by hand, a large duplicate backlog takes weeks, while automated merging clears it in hours. Control is ongoing but needs little more than a monthly dashboard check.

**Should I delete contacts or set them as non-marketing?** Set them as non-marketing if they still have value: past customers, people your sales team emails one-to-one, or contacts tied to deals. Delete them if they have no activity, no associations and no business reason to be kept.

**Can HubSpot clean up duplicates on its own?** HubSpot suggests duplicate pairs for you to review and merge one at a time, and it discontinued its bulk deduplication feature in early 2025. It doesn't let you set custom matching rules or merge automatically, and manual merging is unavailable on Salesforce-synced records.

**What should I clean first?** Merge duplicates first so you don't delete the record holding someone's history. Then validate emails and set bounced, unsubscribed and invalid contacts as non-marketing. Delete irrelevant records last.

---

A one-off HubSpot cleanup buys you a few clean months. Controls keep it that way. If duplicates are the biggest number on your new dashboard, start there: install Koalify and see exactly how many are hiding in your portal, inside HubSpot, before you merge a single record.
