# What graymail is, and how it quietly kills HubSpot deliverability

Nobody complains about your monthly product update. Nobody reports it as spam, and hardly anyone unsubscribes. The dashboard looks calm. But open the email report and you'll see that most recipients haven't clicked anything in months. They opted in, they're still subscribed, and they ignore every send.

That's graymail. It's the most comfortable deliverability problem to live with, because nothing ever breaks loudly. This post explains what graymail is, why mailbox providers treat it as a warning sign, how to find it in your HubSpot portal, and how to cut it down.

### What is graymail?

Graymail is email that recipients opted in to receive but don't open or click. It sits between two familiar categories. Spam is mail people never asked for. Wanted mail is mail people read. Graymail is mail people asked for once and have stopped reading, so it keeps arriving and keeps being ignored.

It's worth separating this from unengaged contacts, a related idea. Graymail describes the **email**: the newsletters, nurture sequences and announcements your audience has stopped reading. Unengaged contacts describes the **people**: the individual records who have gone cold across everything you send. The two overlap, but the fixes differ. ### Why graymail hurts more than it looks

HubSpot's own explanation is direct: spam filters can identify and filter out emails that recipients aren't opening or clicking, which makes it more likely that future emails will end up in the junk folder, and continuing to send to contacts who don't engage lowers your overall sender score. Graymail isn't harmless noise. It's evidence that mailbox providers use against you.

What makes it dangerous is how quiet it is. A spam complaint shows up in your reports, and so does an unsubscribe. Graymail produces no event at all, just a slow slide in the share of your mail anyone interacts with. You can send the same ignored newsletter for two years without a single metric turning red.

That quiet is also starting to end, because Gmail now brings graymail to the reader's attention. Its Manage subscriptions view lists active subscriptions sorted by the most frequent senders, alongside how many emails each has sent in the past few weeks. When a user unsubscribes from a sender there, any new emails from that sender go to their spam folder. The more often you send mail people ignore, the higher up that list you appear.

### Where graymail comes from in a HubSpot portal

Graymail rarely comes from one bad campaign. It builds up through a handful of structural habits.

**One broad subscription type.** If every contact is opted into a single catch-all type, everyone gets everything: the webinar invite, the product update, the partner newsletter. Each email is relevant to some of your audience and ignored by the rest.

**Automated emails nobody reviews.** The nurture workflow someone built three years ago is still running, enrolling new contacts into emails written for a product and audience that have since moved on. There's also a technical catch: for automated emails, HubSpot doesn't apply changes to the Don't send to unengaged contacts setting once the email is published. Whatever was chosen at publish time stays in place.

**Frequency creep.** Marketing, product, events and customer success each send on a reasonable schedule. Nobody sees the total, so the same contact receives six emails in a week from four teams.

**Content written for the sender.** Company news, feature announcements sent to prospects, and "just checking in" emails. They matter to you, not to the reader.

### How to spot graymail in HubSpot

Look at individual emails and subscription types, not the account average. A healthy average can hide one newsletter that nobody has clicked in a year.

- **Compare click rates by email and by subscription type.** Use clicks rather than opens: privacy features record opens nobody made, which makes ignored emails look healthier than they are.
- **Check who was excluded as unengaged.** For each sent email, HubSpot lists the contacts left out by graymail suppression in the Not Sent category, with Unengaged as the reason. If that number keeps growing for one subscription type or workflow, that content is producing graymail.
- **Look for silent emails.** An email with a low click rate and almost no unsubscribes isn't performing quietly well. People are ignoring it rather than acting on it, which is the pattern that defines graymail.
- **Audit your automated emails.** Sort workflow emails by number of sends and compare their click rates. Long-running automated emails with the lowest click rates are usually your largest source of graymail.

### How to cut graymail down

**Split your subscription types and let people choose.** Replace the catch-all with a few types that match what you actually send (product updates, events, newsletter), and make the preference page easy to find. Someone who opts out of events but keeps the newsletter is worth far more than someone who silently ignores both.

**Retire or rewrite automated emails that don't earn clicks.** Treat workflow emails like campaigns, with an owner and a review date. Before you publish a new automated email, check the unengaged setting, because you can't change it afterwards.

**Keep graymail suppression on.** It's HubSpot's default for a reason. If you deliberately need to reach contacts it excluded, HubSpot's recommended route is to clone the email, turn the setting off and send the clone to a segment of those contacts, rather than switching suppression off for everyone.

**Make leaving easy.** An unsubscribe or a "send me less" choice feels like a loss, but it's a far better signal than silence or a spam report. If Gmail's view makes unsubscribing effortless anyway, your own preference page should be just as easy to use.

**Cap how often each contact hears from you.** On Marketing Hub Enterprise, the email frequency safeguard sets a maximum number of marketing emails per contact, daily, weekly, every two weeks or monthly. It's a useful guardrail, but be honest about its limits. As one HubSpot community expert puts it, the cap isn't deliberate in what it suppresses and doesn't fix the underlying volume problem. Use it as a backstop while you reduce the total.

### Where Koalify fits

Graymail is mainly a content and frequency problem, and no data tool will write a better newsletter for you.   
But two data issues quietly add to it, and both are fixable.

The first is duplicates. A contact who exists twice in HubSpot, once with a personal address and once with a work address, receives every email twice. They read one copy at most. The other is graymail by definition, and it lowers your engagement rate on every send. Merging those records removes the second copy for good.

The second is invalid addresses. Mail sent to dead mailboxes is never opened, so it inflates your ignored share on top of the bounce damage. Validating addresses keeps them out of your sends.
